The Death of the Red Pen: Why Formatting Is Being Mistaken for Capability

In professional services and executive advisory, genuine insight is the byproduct of friction. You discover the insight at midnight when cell K22 in a financial model refuses to reconcile with audited cash flows. You discover it on the third draft of a board paper, when forcing a commercial argument into plain sentences exposes a fatal flaw in the client’s distribution model.

Drafting, calculating, and structuring are the instruments of thought. A strategist discovers what is actually true by wrestling with contradictions in raw evidence.

When an analyst asks a language model to organize rough notes into an executive summary, they outsource the synthesis itself. The output delivers statistical consensus wrapped in polished formatting. Anyone who skipped the forensic excavation can only audit the syntax, remaining blind to whether the recommendations survive operational reality.

The Signal Inversion in Competence

EXHIBIT 02 · THE ICEBERG OF COMPETENCE: SURFACE FORMATTING VS. SUBMERGED FRICTION

A study by David Strömberg, Victor Lei, and Wu Yanhui highlighted in The Economist proved what happens when learners skip that cognitive struggle. Tracking 26,811 students using generative tools, researchers found that assisted pupils completed assignments 30% faster and raised coursework marks by 18%.

The unassisted exam room shattered the illusion. Test scores dropped 20% below non-assisted peers. High coursework grades inverted from a predictor of mastery into a marker of fragility. Those who bypassed the mechanical steps failed to build the mental models required when the tool was removed.

The Executive Formatting Fallacy

Enterprise leadership is making the exact same diagnostic error. In a global study of 1,320 executives by Accenture Research, a typical management response celebrated that deliverables were now better structured and clearer, concluding that AI had raised overall performance.

Formatting is being mistaken for capability.

That same study revealed that 86% of corporations are increasing AI capital budgets while only 43% fund human workforce upskilling: a two-to-one capital tilt toward software that bypasses junior training weights. At the same time, reporting in Fast Company on workplace automation anxiety indicates that 35% of experienced specialists now actively hoard their tacit knowledge, concerned that coaching juniors or documenting edge cases will accelerate their own replacement.

Apprenticeship is being squeezed from both directions. Juniors rely on tools that bypass the friction of discovery, while senior practitioners withhold the red pen required to teach judgment.

You cannot extract a strategic insight from an operational reality you were too efficient to experience.
